Sadly, sales professionals of this sort just don’t get their due.</p><p>Sales Management is the driving force behind salesmen.</p><p>Now, it is not just the salesman who does not get his just due, but also the sales management professionals who oversea sales operations to make sure everything runs properly. While it might seem that the well dressed salesman who congregate in an electronics shop appear to be performing their job in a random fashion. The reason that the randomness (walking around apparently without direct supervision) maintains and effectiveness is that it is neither random nor without supervision. A sales management professional has organized and orchestrated the sale force properly so it can function effectively. That is sales management at its best.</p><p>Sales Management derives from organizational skills</p><p>Ultimately, sales management is highly reliant upon the organization skills of the entity that is undertaking the sales venture. That is to say, sales management is exactly what the name sales management would imply: it is the ability to oversee and properly orchestrate a business that relies on sales its primary function and revenue generator. When the ability to properly manage a sales related business is compromised due to disorganization, the destabilization of the company may be imminent. Instead a new breed of analytic solutions has emerged that are simple to set-up and simple to use and deliver immediate business value.</p><p>The difficulty for salesforce.com customers is in knowing where to start. With well over 50 analytic applications to choose from on the Force.com AppExchange and native transactional reporting features constantly improving in the CRM application itself, it can sometime seem like the status quo of &#8220;Excel Hell&#8221; is the easiest and safest choice.</p><p>Unless you&#8217;re happy managing and maintaining those unwieldy spreadsheets, pivot tables, disconnected Access databases, and numbers that often don&#8217;t even add up, here is primer to help you move from sales force automation to salesforce.com acceleration with on-demand business analytics:</p><p><strong>Understand Your Sales Analytics Requirements</strong></p><p>If you&#8217;re a Salesforce administrator, you already know how important it is to become proficient with the built-in reporting and dashboard capabilities of the application. If you&#8217;re not already up to speed, be sure to sign up for a training course, watch a Dreamforce presentation on the success.salesforce.com community website, and try downloading a few of the free dashboard applications on the AppExchange. (Adoption Dashboards, for example, are a great introduction and jumpstart to salesforce.com dashboards and they&#8217;ll also get you familiar with the process of installing applications on the AppExchange.)</p><p>But this is only the beginning. Inevitably with Salesforce, as is typical of transactional reporting, you&#8217;re always 4 or 5 reports away from answering the question you really want to answer. To understand your Sales Analytics requirements, you need to consider the following:</p><p>•	What information do sales managers, the CFO and the CEO need today to be successful? (Having a clear understanding of their objectives and success metrics is critical. How many of these questions can you answer today?)</p><p>•	What business questions are the most difficult to answer today? Who is asking these questions? When and why?</p><p>•	Would people prefer to answer their own business questions or are they content relying upon the sales operations, business analysts, and/or IT function for information?</p><p>•	How do managers prefer to access and analyze business information&#8211;dynamic dashboards, spreadsheets, pdf, PowerPoint, email, mobile device, etc.?</p><p>•	What other sources of information do people need to access and analyze in order to achieve sales success? (Note that critical sales data is often locked in financial systems &#8211; orders, bookings, billing information; or lives outside of the CRM system in spreadsheets&#8211;commissions, quotas, forecasts .)</p><p>Know Your AppExchange Analytics Options</p><p>In their paper, Sales Management 2.0: Metrics, Not Hunches, Barry Trailer and Jim Dickie from CSO Insights describe the key sales analytics criteria this way:</p><p>&#8220;You can decide whether you need to pull and analyze data from multiple data sources (e.g., accounting, inventory, sales, etc.) or just one (CRM). Solutions are available either way; what you want is an application that will allow you to defi ne business rules, historic trends and exception reporting with a minimum of administrative/set up effort.&#8221;</p><p>Here&#8217;s an overview of some of the AppExchange choices available to salesforce.com customers and their pros and cons:</p><p><strong>Production Reporting</strong></p><p>These are tools designed for advanced report developers to create virtually any report on transactional data. Also known as &#8220;enterprise reporting&#8221;, these tools typically provide built-in scheduling of pre-authored, highly formatted, &#8220;pixel perfect&#8221; reports that may include prebuilt prompts or filters to make them seem interactive. For salesforce.com customers these tools, can create virtually any join, but the data size must be small. Attempting to replicate all of your transactional data in a desktop reporting tool in order to get the queries you need will not work. If people want to be able to ask spontaneous, iterative, or trend-based questions of their business data, these tools are not a good fit. If you have someone in house who understands SQL (and SOQL), and you just need a couple of static reports delivered, start here. Just be sure to find out about customization, support, and advanced report-writing costs up front and keep an eye on the enhancements coming in the native salesforce.com transactional reporting features. Also keep in mind what Neil Raden noted in his salesforce.com paper called, Accelerating Analytics Success with On Demand:</p><p>&#8220;Porting a desktop application by removing its user interface and replacing it with a Web front-end masks the fact that its internal operations have not been migrated to an on-demand, multi-tenant architecture. The result is likely to perform poorly, to require time-consuming labor for upgrades and patches, and quite possibly to be discontinued when the vendor releases its &#8220;real&#8221; on-demand product at some point in the future, likely with no satisfactory conversion path.&#8221;</p><p><strong>Native Dashboard Applications</strong></p><p>There are many interactive, real-time charting and Adobe Flex-based analytic dashboard components on the AppExchange today. Some are easier to set up and use than others. Most are eye catching. The native dashboard applications often impress executives and non-analyst roles in the company, but because they are built on the underlying transactional Force.com platform, they typically do little for the people struggling with disparate Excel spreadsheets and historical reporting and analysis requirements. Keep in mind that a nice-looking, mashed-up dashboard widget may have &#8220;demo sizzle&#8221; and may even make sense for your business process, but all dashboard-focused applications on the AppExchange are not alike. Be sure to find out about the vendor&#8217;s vision to go beyond operational or embedded business analytics for one transactional system in order to determine if they&#8217;ll be able to meet both your short-term tactical and long-term strategic on-demand information access and analysis requirements.</p><p>As stated earlier, definitely download the relevant free native AppExchange dashboard applications to jumpstart your sales analytics initiatives and to get comfortable with the AppExchange experience.</p><p><strong>True Analytic Applications</strong></p><p>Also known as online analytical processing (OLAP), it&#8217;s important to look for analytic applications that are built on a separate data platform designed from the ground up with user interactivity and information analysis in mind. They will allow you to monitor and track historical trends and get answers to ad hoc questions, not just static reports. These applications must be simple to set up and simple to use. They should also be built on an underlying on-demand business intelligence platform that takes care of the &#8220;heavy lifting&#8221; by integrating, cleansing, and aggregating data from multiple sources into a single reporting and analysis interface.</p><p>But beware of tools approaches. Instead look for true applications that deliver prebuilt best-practices and are designed for specific industries and roles. When Henry Morris coined the term &#8220;analytic application&#8221; over 10 years ago, he defined three key criteria as being essential:</p><p>1)	Process support</p><p>2)	Separation of function, and</p><p>3) Time-oriented, integrated data from multiple sources</p><p>Also be sure to find out about the trial process and how easy it is to get up and running with an on-demand analytic application on your company&#8217;s data.</p><p>Whatever You Do, Don&#8217;t Wait for Sales Analytics!</p><p>Putting off sales analytics is like putting off winning. Yet too many businesses, large and small, do not train their sales teams in the vital skills needed in the much more consultative, value add, less product focused market of today.</p><p>I was reminded of this again when I was speaking with a 35+ year veteran in sales and sales management who works in the office equipment and facilities management industry. We were discussing the sales team he has inherited recently and how they cannot seem to get their head around talking about facilities management and business processes. They have their heads well and truly stuck in the box (i.e. their products). In order for them to survive they (and others like them) need to transition from selling products to selling in systems and solutions, but as it happens they have had no training in how to make that transition. Whilst they have received some training in the past, it was only product training.</p><p>Why do we keep doing this to our sales teams? Why don’t we invest more in their ongoing development and help them adapt to the changing business world? Why do we invest in Occupational Health and Safety Training, for instance, and not in Sales Training? Most likely because we will get fined if we don’t have our OH&amp;S in place or our Workcover insurance premiums will rise. In the OH&amp;S scenario sense we are forced to. (PS I am all for OH&amp;S).</p><p>Yet without a good sales team we cannot survive. Sadly, I cannot legislate for good sales training, however, if you are smart you would realise the continuous development (formal and informal) of your sales people it is a type of insurance as well as an investment for your business. Here is a one of our client case studies which illustrates the point:</p><p><strong>Banking Products:</strong> Case Study: Bank Personal Banking Investment Products</p><p>Call Centre – Business to Consumer Telephone Sales</p><p>Project Purpose &amp; Pre Intervention Issues</p><p>Head of Distribution for Banking Products wanted to create seamless “One Bank” approach to meet customer needs and enhance the customer experience in Banking Products Direct (BP). BP embarked on an attitudinal / behavioural change and skill enhancement program.</p><p>Issues needing attention:</p><p>No formal sales process or set structure to guide sales calls effectively</p><p>Sales people lacking confidence in their own abilities to sell effectively</p><p>Too much focus on building rapport instead of building real business opportunities</p><p>Sales people not controlling the sales call and lacking a proactive assertive approach</p><p>Sales people not cross selling or up-selling instead sticking to “one product” missing growing the “Prime Accounts”</p><p>Within 6 months of implementing Sales Skills, Behaviour &amp; Process training (2 days class room training plus 6 fortnightly 1 hour follow up sessions run by the manager supplemented with some training for the sales manager in how to run the follow up sessions and coach their staff on the phones) the following results were achieved:</p><p> Accounts Opened: 58% uplift Accounts Activated, 43% uplift Sales per FTE: 39% uplift Conversion Rate, 33% uplift New TD FUM ($m): 39% uplift % of Total BP accounts opened via BP Direct: 106 % uplift</p><p>Business Climate: Post Intervention Results</p><p>Apart from the noted uplift in sales, the manager noted a change in behaviour for many sales consultants. Several consultants commented on the program being a ‘light bulb’ moment for them, as that they were suddenly made aware of behaviours and felt empowered to take charge of the situation.</p><p>The ROI was definitely worth it. Yet this is the exception in the business world. One of my other clients (another senior sales manager of 20+years experience) alerted his young sales team at the end of their sales training program recently to the fact they were indeed very lucky to receive sales training as most people do not get this kind of support or indepth approach to their develop their careers. He wanted them to really value what they were receiving as it was not the norm.</p><p>I am deeply concerned at the lack of adequate support many sales people get. Instead of giving them the vital skills and training/ coaching support they need to flourish and succeed, we (often with the best intentions) mistakenly, think our sales woes will be solved by implementing a CRM system, doing more advertising and marketing, or giving them a motivational RAH RAH session, etc.</p><p>Yet if our sales people cannot adequately:</p><p> Define who they should be targetting or Define what a viable prospect looks like, or Pick up a phone and prospect for new business, or Investigate and understand a client/prospect’s needs, or Use effective problem solving and identification skills, or Present a range of viable solutions, or Make effective customer centred recommendations or, Know their competitive advantage and that of their competitors, or Advance a viable sale towards a close, or Pitch for the business and close a sale, or Up sell and cross sell, or Follow up and deliver, or Manage themselves and their portfolio</p><p>What hope do they have in making effective sales? How is a CRM, new brochure or RAH RAH session going to fix their lack of skills and process? If their skills, behaviours and attitudes are not addressed they and you are in trouble.</p><p>Yet so many businesses (small through to large) are happy to let luck take its chance when it comes to have a fit viable sales force. You cannot replicate something that does not exist in the first place. So why risk your business and future sales to luck, chance and the intuitive (non replicable) approach taken by many sales people. Do you know why most sales people take this intuitive approach? Because they are given nothing else to put in its place. Instead they get a motivation session here and there and, at best, some product training. And the thing they usually need the least of all is product training. Especially if we are trying to get them to be more investigative and client needs focused.</p><p>As you have seen from previous articles I have written, many seasoned sales people are struggling in this market to shift from a ‘product focused’ sales approach to a more ‘complex solution sales’ approach – at least in B2B sales. The skills, knowledge and behaviours now required are more complex. As their market changes many are are still left to their own devices to make it up as they go. They need training just like the rest of us to move with the times and remain relevant.</p><p>Most people do not engage in self evaluation and continuous learning so they need prompting and our help to sources the right training and support for them. At the very least having a regular series of mini (in-house) sessions where they can review and reflect on their actions, the causes and effects of what they do and link it something tangible will help them in their endevours. Sales training does not have to be formal class room sessions – 70%+ of sales training should occur in the field using the right type of coaching approach linked to real tangible skills and behaviours.</p><p>We have come such a long way in technical advances in science and technology and now it is time we put good sales training and development on the map and under the microscope. At least given them training in the three most fundamental / essential areas:</p><p> Sales and Account Planning Sales Prospecting Strategies &amp; Skills Consultative / Solution / Diagnostic Sales Communication Process</p><p>(Assuming you have a product/ service and business structure that is viable) If your sales people understood WHO they need to prospect to, HOW they need make contact with prospects and clients, HOW OFTEN they need to do the activities in order to be viable, WHAT their competitive edge is, HOW they help people solve problems and succeed with your range of products and services, WHY they should continue to work for you and your company and WHAT the benefits are for them, the clients and you by being part of your business, then we are on the right track to get more and better quality sales with fitter sales people.</p><p>And if you cannot invest in a more formal training or coaching programs, then at the very least talk about the skills, knowledge, attitudes and behaviours they need to work on to make their sales career a success.
